Outsource Amazon PPC or Manage It In-House?

A break-even calculation rather than an opinion: what in-house really costs, what outsourcing really costs, and the hybrid split most UK brands settle into.

The decision rule in one line

Keep strategy, margin and inventory in-house. Outsource execution when the cost of the wasted advertising exceeds the fee. Nearly every genuine disagreement about this question disappears once you calculate those two numbers.

What in-house actually costs

Most in-house business cases underestimate by leaving things out. A competent Amazon advertising manager in the UK costs £45,000 to £65,000 a year once employer costs are included. Add the analytical tooling most accounts need, £2,000 to £8,000 a year, and the real figure is £47,000 to £73,000 annually, or roughly £4,000 to £6,000 a month.

That number only makes sense if the person is genuinely occupied by advertising. In a brand spending £15,000 a month on ads, a single specialist is usually underloaded and over-stretched at the same time: too much scope, not enough volume to build real pattern recognition across categories and competitors.

There is also a single-person risk problem. When the specialist leaves, the institutional knowledge of why campaigns are structured the way they are leaves with them.

When in-house genuinely wins

  • A small catalogue, one marketplace, mostly Sponsored Products.
  • Ad spend low enough that any agency fee would outweigh the upside.
  • Advertising decisions tightly coupled to real-time stock, pricing or launches, where a weekly external cadence is too slow.
  • You already employ a genuinely strong Amazon specialist who owns the account.

There is no shame in any of these. Outsourcing a £4,000 monthly ad budget is often worse value than doing it properly yourself.

When outsourcing wins

The economics turn when the cost of under-management exceeds the fee. Two things drive that.

First, waste. In accounts without weekly search term discipline, it is common for 10% to 25% of spend to sit on terms that will never convert, or on converting terms that are bid far above the level needed to win the placement. On £20,000 of monthly spend, 15% waste is £3,000 a month, or £36,000 a year, spent on nothing.

Second, ceiling. A single manager can maintain a two-ASIN, one-marketplace account. Twenty parent ASINs across UK, EU and US, with Sponsored Brands, Display and DSP in the mix, is beyond one person without tooling and process.

The break-even calculation

Take £20,000 monthly managed ad spend. Caiman's marginal advertising fee at that level is 10% on the first £10,000 plus 7% on the next £10,000, so £1,700 a month, an effective 8.5%.

Break-even is therefore 8.5% of spend. If you believe more than 8.5% of your advertising is currently being wasted, through poor term matching, unmanaged bids, budget pacing failures or listing weakness, then outsourcing at this fee pays for itself before any growth is counted. On a £20,000 budget, 8.5% is £1,700 a month. Most accounts with no weekly discipline are wasting considerably more than that.

At £50,000 monthly spend the fee is £3,300, an effective 6.6%. The break-even waste threshold falls as you scale, which is the reverse of how flat percentage fees behave.

The hybrid model most brands settle into

In practice, the argument is usually a false binary. The model that works is a split:

  • In-house: commercial strategy, pricing, margin targets, inventory and promotion calendar, and the decision on what growth is worth paying for.
  • Outsourced: campaign architecture, search term harvesting, bid governance, budget pacing, creative testing, and the reporting that makes all of it legible.

That is precisely why Caiman runs two different services rather than one. Advertising is built for brands with existing internal marketplace capability who want specialist execution on paid growth. Full Service is for brands who want the operating layer handled end to end, from Seller or Vendor Central management through to account health and international expansion. Advisory and project work covers the middle ground: an audit, a restructure, a launch, or fractional support alongside your existing team.

Signs you have outgrown in-house

  • Search term review happens monthly rather than weekly, or not at all.
  • Ad spend is rising while TACoS is flat or worsening.
  • Campaign structure has not changed in six months.
  • Nobody can explain what the last three bid changes were for.
  • Launch planning starts with a budget number rather than a keyword and competitor map.

Signs you have outgrown your agency

  • Reporting arrives as a dashboard link with no interpretation.
  • The person who pitched you is not the person doing the work.
  • Fees rise with spend while performance holds flat.
  • Recommendations never mention profitability, only ad sales and ROAS.
  • You cannot get a straight answer on who owns the campaign structure.

The honest conclusion

Do not outsource advertising to avoid the work. Outsource it because a specialist team will find more waste in the next 90 days than the fee costs in a year, and because you would rather spend your time on product, pricing and margin.

If the numbers do not support that, keep it in-house, do it properly, and revisit the question when you cross roughly £15,000 to £20,000 in monthly ad spend or a second marketplace.

Frequently asked questions

What does Caiman recommend: in-house or outsourced Amazon PPC?

Hybrid, almost always. Keep commercial strategy, pricing, margin targets and inventory decisions in-house, and outsource the execution layer: campaign architecture, search term harvesting, bid governance, budget pacing and reporting. Caiman's Advertising service exists for exactly that split, for brands with internal capability who want specialist paid support. Full Service exists for brands who would rather have the operating layer handled end to end.

What is the break-even point for outsourcing Amazon PPC to Caiman?

Compare the fee to the waste. At £20,000 monthly managed spend, Caiman's marginal fee is £1,700 a month, an effective 8.5%. If more than 8.5% of your advertising is currently being wasted on non-converting terms, unmanaged bids or pacing failures, the fee is covered before any growth is counted. At £50,000 monthly spend the effective fee falls to 6.6%, so the threshold gets lower as you scale.

Can Caiman work alongside an existing in-house Amazon team?

Yes, and that is the most common arrangement. Caiman's Advertising service is designed for businesses that already have internal marketplace capability but want specialist support on paid growth. Advisory and project work goes further: account audits, catalogue restructuring, launches, profitability reviews, team training and fractional marketplace support, all delivered alongside your existing team rather than replacing it.
