The customer journey: managing decisions, not just a funnel

Awareness, consideration and conversion describe different customer needs. They are useful planning concepts, but they are neither a fixed sequence nor a reliable label for every advertising format.

Central argument

A full-funnel strategy should coordinate the information and evidence needed for a purchase decision. Its value depends on a coherent commercial hypothesis, not on having a campaign in every available channel.

Read the argument first, then use the topic sections for definitions, applications and leadership decisions. Numbered references link to the source list.

Top of funnel: create a relevant opportunity to be considered

Top of funnel, or TOF, usually describes awareness-oriented activity. The immediate job is to introduce a relevant product or brand, not necessarily to secure a purchase during the same interaction. Amazon presents awareness as one stage in its funnel framework and explicitly acknowledges that real shopping journeys are not linear. 1

The distinction is important: a campaign's intended role is not the same as the actual state of every person it reaches. A supposedly cold audience may contain previous purchasers. Someone seeing a brand for the first time may already have strong category intent. Audience membership is an imperfect signal, not direct access to a shopper's thoughts.

Build an intelligible proposition. Start with the situation in which the product could be useful. Explain the problem, the distinguishing product characteristic and the relevant benefit. Avoid trying to compress an entire catalogue into a single message. This is an editorial recommendation; whether it works for a particular audience must be tested.

Measure opportunity separately from outcome. Impressions describe delivery, not necessarily attention, understanding or persuasion. Reach, where measured, estimates how many people or devices were reached under the platform's methodology. Engagement adds information about behaviour but does not by itself show commercial value.

A disciplined plan therefore distinguishes three questions: did the campaign reach the intended audience, did relevant behaviour change, and did that change create incremental business value? The evidence needed becomes stronger as the claim becomes stronger. A delivery report can answer the first question much more directly than the third.

Leadership implication. Awareness should not be judged solely by immediate attributed sales, but neither should it be exempt from accountability. Specify the expected mechanism, the observation period, the investment limit and how a commercial effect could eventually be assessed. There is no universal spending percentage or guaranteed time to payback.

Middle of funnel: make comparison easier and trust more deserved

Middle of funnel, or MOF, describes consideration. A shopper may recognise the need and know some alternatives but remain uncertain about suitability or value. Amazon's consideration guidance emphasises answering questions and helping customers understand differentiation. 1

The management task is to identify the unresolved question. Is the product compatible? Does the pack contain enough? How does it differ from the less expensive alternative? Can the claimed performance be substantiated? Content is useful when it addresses those uncertainties with accurate, relevant evidence.

This can involve clear product demonstrations, comparison information, detailed specifications and navigation between genuinely different options. A Brand Store or detailed product page may support that task, but neither asset has a guaranteed position in the funnel. The same page can be visited by an unfamiliar shopper, a serious comparator or a repeat customer.

Separate education from repetition. Retargeting describes a targeting method based on earlier signals; consideration describes a proposed customer need. Showing the same message repeatedly to a previous visitor is not automatically an effective consideration strategy. The visitor may already have decided, purchased elsewhere, or discovered that the product is unsuitable.

A reasonable hypothesis might be: “Shoppers leave because the size information is unclear.” The corresponding intervention is better size explanation, not automatically a larger remarketing budget. Evaluate relevant behaviour and downstream outcomes together, using consistent definitions and mature reporting periods.

Leadership implication. Treat content production as an evidence programme rather than an asset-count target. Ask which decision the content supports, which claim requires proof and how success would be distinguished from general changes in demand. Clicks and page views can diagnose interest; they should not be presented as proof of causally generated sales.

Bottom of funnel: support a sound purchase decision

Bottom of funnel, or BOF, describes conversion-oriented activity. The shopper is closer to deciding, so practical questions about price, delivery, stock and suitability become central. Amazon's funnel framework describes conversion as the purchase or decision stage. 1

The temptation is to equate a high-intent audience with a high-value campaign. These are different claims. A shopper who was already likely to purchase can make attributed results look strong even when the advertising has changed little. Attribution assigns credit according to reporting rules; incrementality asks what additional outcome the activity caused.

Controlled conversion-lift studies illustrate that distinction by comparing treatment and control groups. Google's documentation describes this approach for eligible Google Ads accounts. It is a methodological example, not a claim that the same tool is available for every Amazon campaign. 2

Protect the offer. Check the price presented to the customer, the relevant offer, product availability and delivery information before treating declining conversion as a bidding problem. Amazon identifies these operational factors in its Featured Offer guidance. 3 Removing uncertainty can be sensible; using misleading urgency or unsupported claims is not a sound substitute.

Illustrative distinction. If 100 purchases are attributed to a campaign, that does not establish that removing the campaign would remove 100 purchases. Some buyers may still buy through another route. Equally, a narrow attribution window can miss effects outside that window. The report is useful, but its boundary must remain visible.

Leadership implication. Conversion efficiency is one input to allocation. Examine contribution, the plausible incremental effect and the opportunity cost of spending elsewhere. A strong-looking last interaction should not automatically receive credit for the entire customer relationship.

From a funnel diagram to a decision system

Use the funnel to organise hypotheses, not to impose a universal sequence on people. A practical campaign brief should identify the customer question, the audience signal, the message, the desired behaviour and the commercial decision the evidence will inform.

Define leading indicators, such as relevant engagement, separately from outcome measures, such as purchases and contribution. Record attribution windows and reporting delays. Avoid adding together incompatible platform reach figures or sales credits as though they were deduplicated business outcomes.

Loyalty and repeat purchase extend the journey beyond the initial conversion. They are examined in the profitable-growth guide. Their value should be estimated from observed behaviour and economics rather than assumed from a funnel diagram.

Conclusion. Full-funnel leadership does not mean spending everywhere. It means ensuring that acquisition, explanation, purchase and retention decisions are connected, with an appropriate standard of evidence at each step. The framework helps people ask better questions; it does not remove uncertainty or create a guaranteed route to growth.
